The simple reason In-N-Out keeps thriving

In-N-Out has become one of the most beloved fast-food chains in America by doing something unusual: not changing very much.

Jonathan Maze, editor-in-chief of Restaurant Business, said the chain stands out because it has stayed remarkably consistent while the rest of the fast-food industry has chased trends, new menu items and national scale.

One of the biggest differences is the menu. In-N-Out’s printed menu remains famously small, but Maze said the brand has built a deeper culture around items that are not officially listed.

“Some of its most popular items aren’t even on the written menu,” Maze said, pointing to the chain’s “secret menu” as part of what gives In-N-Out a special cachet with customers.

That restraint also shapes how the company grows. Unlike many fast-food giants, In-N-Out does not franchise. Maze said that gives the company more control over operations, food quality and the customer experience.

Freshness is also central to the business model. In-N-Out has long emphasized fresh beef, fresh produce and a limited supply chain, which helps explain why the company has expanded more slowly than other major chains.

“They don’t want to go too far away from their supply chain,” Maze said.

That slow growth may also make the brand feel more desirable. Maze said In-N-Out has created demand partly by limiting supply, with fans willing to wait in long lines whenever the chain enters a new market.

The company’s family ownership has also helped preserve its identity. Maze said Lynsi Snyder, who inherited control of the company, has resisted major changes and kept the brand close to its roots.

Now, as In-N-Out expands into new states, the challenge is whether it can grow without losing the scarcity, consistency and California identity that made it famous in the first place.
